What Is Workflow Automation? Definition, Components, and Examples for SMBs

How many times a week does someone on your team ask, "Has the purchase order been approved yet?" or "Did the supplier's invoice come in?" If the answer is several, the problem isn't the people: the process only moves forward when someone pushes it along with an email or a spreadsheet.

In this guide you'll see what workflow automation is, its components, how it differs from BPM, RPA, AI agents, and BOAT, ten examples by department, and how to choose your first workflow.

What workflow automation is

Workflow automation is the use of software so that a sequence of business tasks moves forward on its own according to defined rules: an event starts it, the system evaluates conditions, carries out actions, requests approvals when needed, and logs every step, without anyone having to push the process along by hand.

A workflow is that sequence of steps, owners, and rules. Automating it doesn't eliminate people: the system handles the handoffs, and people make the decisions. A Chilean example is the purchasing cycle:

  1. Purchasing creates the purchase order (PO).
  2. If the amount exceeds a limit, the system requests approval from a manager.
  3. The warehouse records the receipt against that PO.
  4. The supplier's electronic invoice arrives as a DTE (Chile's electronic tax document), and the system compares it with what was ordered and received.
  5. If everything matches, the invoice is ready for payment; if not, it's flagged as an exception.

What it does for an SMB: benefits you can actually measure

It makes repetitive processes run the same way every time, faster and with traceability, without depending on "the person who knows how it's done." To prove it, measure before and after: cycle time (from PO to payment, for example), manual handoffs, overdue tasks, and exceptions.

Anatomy of a workflow: the six components

  • Trigger: the event that starts it. A change to a record, an email, a date, or a notification from another system (webhook).
  • Conditions: filters that decide whether it continues and which path it takes, such as "only if the amount exceeds 50 UF" (the UF is Chile's inflation-indexed unit of account).
  • Actions: updating a field, creating a task, sending an email, generating a document.
  • Approvals: who decides, in what order, and what happens if nobody responds.
  • Exceptions: the path for anything that doesn't match. Without it, the workflow fails silently.
  • Log: who did what and when, for auditing and improvement.

A word of caution: a time-based automation isn't instant. In Odoo, date-based rules depend on a scheduled action that runs every 4 hours by default, and more often if a rule has a short delay (documentation). To react instantly, use an event-based trigger.

What a workflow system is

A workflow system is the software that runs workflows: it stores the rules, assigns tasks, routes approvals, and logs every step. It can be a standalone tool or come built into your ERP or CRM.

You'll also see it called a workflow management system. What matters is where the workflow lives: one inside the ERP works on the real orders and invoices, with no data syncing; an external one needs connectors.

What a workflow designer is

A workflow designer is the visual editor where you build a workflow without coding, or with very little code: you choose the trigger, the conditions, the actions, and the approvals, and connect them as boxes and arrows.

For complex processes there's a standard notation, BPMN, from the Object Management Group (OMG). When you evaluate a designer, check that it lets you test before activating, keeps versions, and shows the execution history.

Workflow, BPM, RPA, iPaaS, and AI agents: how they differ

Concept What it is Best for
Workflow Rules that move tasks and approvals Processes with clear steps, like approving a PO
BPM A discipline and software suites for modeling and improving end-to-end processes Long processes spanning several departments, with auditing
RPA Bots that mimic a person working on screens Systems with no API (see guide)
iPaaS A cloud platform that connects applications via API An online order that creates the sale in the ERP
AI agents Software that interprets natural language and makes decisions within limits Emails, chats, or meetings with no fixed format

They don't compete: a workflow can call a bot, or hand off to an agent anything that requires interpreting text, with a person approving whatever is sensitive.

What BOAT (Business Orchestration and Automation Technologies) is and whether an SMB needs it

BOAT, short for Business Orchestration and Automation Technologies, is the category Gartner uses to group platforms that combine, in a single product, process orchestration, connectivity between systems, low-code development, and automation with AI agents. They draw on capabilities from BPA, iPaaS, intelligent document processing, RPA, and workflow management.

Gartner published its first Magic Quadrant for BOAT in October 2025 and the 2026 edition on September 14, 2026, with 20 vendors evaluated.

Does an SMB need it? Almost never. These platforms target organizations with dozens of systems and in-house IT teams. An SMB can orchestrate well with its ERP's automations, a connector for whatever doesn't talk to it, and a narrowly scoped agent wherever there's free-form text. The valuable part of BOAT is the idea: think about the process end to end.

10 workflow examples by department

Department Workflow
Purchasing PO above a set amount → approval → receipt → payment (finance)
Collections Overdue invoice → reminder to the customer → alert to the collections team
Payments Online payment confirmed → recorded → reconciled (payment methods)
Sales New lead → assignment → contact task (lead management)
Sales Discount above the limit → quote approval (CPQ)
Sales Meeting → summary → tasks in the CRM (sales meetings)
Customer service Ticket → classification → assignment (AI customer service)
Operations Stock below the minimum → alert → purchase (threshold alerts)
Documents Invoice by email → reading → recording (AI document processing)
Data "Contacts with no RUT (Chilean tax ID)" → alert to the owner (Keep Checking)

Workflow software by category: automations inside the ERP, like Odoo's; platforms that connect applications, like Power Automate or n8n (a fair-code license, not open source); low-code apps like Zoho Creator; and BPM or BOAT suites for large enterprises.

How to choose the first workflow to automate

The best candidate checks almost every box:

  1. It happens every week or every day and follows the same steps.
  2. Its rules fit in one sentence: "if X happens, then Y."
  3. Today it moves forward through emails or spreadsheets.
  4. It has an owner with the authority to approve changes.
  5. Its data already lives in a system (if it lives in spreadsheets, start by migrating from Excel to an ERP).
  6. A mistake has a limited cost.
  7. You can measure the before and after.

The step-by-step process and how to measure the return are covered in AI process automation.

If you already use Odoo: what it includes out of the box

Depending on your version and plan, Odoo includes automation rules, scheduled actions, approval rules with Studio and, in Purchase, 3-way matching, which only lets you pay a bill if the products on the PO were received. Studio and agentic AI are part of the Custom plan (reviewed in October 2026). If your database is already on Odoo 20, its automated and scheduled actions can call AI agents, which consume credits purchased separately.

For control workflows, Keep Checking, KPB's alerts module for Odoo, flags cases like "Bills not matched to a purchase order." It has plans with up to 10, 30, 50, or 100 alerts, it's set up in 7 days, and you can build your alert selection in the quote builder.

Why do it with KPB Solutions

Automating a workflow is, above all, about understanding the process. KPB Solutions is an Odoo Gold Partner (top 5% worldwide), with more than 70 active clients in 6 countries, and works on two layers:

  • Inside Odoo: we configure rules, approvals, and scheduled actions during the Odoo implementation.
  • With AI: for the steps a rule can't handle, like reading an unstructured email and turning it into a task or into the trigger for the next workflow, we build custom AI assistants and agents with Kersify. They work on top of your CRM, whether Odoo or another system, and a person validates what matters.

Do you have a process that only moves forward through a chain of emails? Book a meeting and we'll choose the first workflow to automate together.

FAQ

Frequently asked questions

What is workflow automation?

It's the use of software so that a sequence of business tasks moves forward on its own according to defined rules, with approvals and a record of every step. It differs from automating a single task, like a scheduled email, because it connects several steps and owners end to end. That way, the process no longer depends on manual reminders.

What is a workflow system?

It's the software that runs workflows: it stores the rules, assigns tasks, routes approvals, and logs every step. If you already use an ERP or a CRM, it probably includes one, so check what it offers before buying a separate tool. A separate tool makes sense when the workflow spans several systems that don't talk to each other.

What is a workflow designer?

It's the visual editor where you build a workflow without coding, or with very little code, connecting triggers, conditions, actions, and approvals as boxes and arrows. It makes the work easier, but it doesn't replace analysis: if you draw a confusing process, you only automate the confusion. Before opening it, write down the current process step by step with the people who run it.

What is BOAT?

BOAT stands for Business Orchestration and Automation Technologies. Gartner uses that name for platforms that combine, in a single product, process orchestration, connectivity between systems, low-code development, and automation with AI agents. They're designed for large organizations; an SMB rarely needs one.

Which workflow should an SMB automate first?

One that's frequent, with simple rules, a clear owner, and data that already lives in a system. Purchase approvals, overdue invoice reminders, and lead assignment usually meet those conditions. Avoid starting with a process whose workings are still being debated.

Can Odoo automate workflows without coding?

Yes, to a large extent. Odoo includes automation rules triggered by changes to a record, emails, dates, or webhooks, which can create activities, send messages, or update data. It also includes scheduled actions and, with Studio, approval rules. What's available depends on your Odoo version and plan, so check it before designing the workflow.
